A cosmetic project RACI assigns who is Responsible, Accountable, Consulted and Informed for each important decision. It does not replace a contract or technical specification. It gives brand and manufacturing teams a practical map for approvals that might otherwise sit between departments.

Why beauty projects lose time at approval points
A founder may approve the sensory profile while a regulatory consultant reviews copy and a packaging engineer checks the pump. If the team has not identified the final decision owner, comments arrive in separate rounds and the project moves backward.
The four RACI roles
- Responsible: performs or coordinates the work.
- Accountable: owns the final decision or outcome.
- Consulted: provides input before the decision.
- Informed: receives the decision and relevant status.
For clarity, try to assign one accountable owner to each approval. Several functions may be responsible or consulted.

Brand and manufacturer responsibilities are not identical
The factory may develop samples and provide manufacturing documentation, while the brand controls positioning, target-market decisions, final copy and commercial launch. Exact responsibilities depend on the project route and agreement. The matrix should reflect reality rather than a generic template.
Keep the RACI connected to evidence
Each approval should reference the item being approved: formula code, sample date, component code, artwork revision or batch. “Approved” in a chat message is difficult to use if the version is unclear.
Use approval gates
A short RACI becomes more useful when linked to project gates: brief accepted, sample approved, pack approved, artwork released, production authorized and batch ready. This complements the beauty launch-gate model.
